When to estimate?

Hi,
We have been attempting to roll out scrum and one area where we continually seem to struggle is with estimations. Product owners want estimations so they can prioritize the product backlog, then the dev team estimates during the sprint planning.
As I understand it, the dev team should be involved in both of these estimations, but when is the right time to estimate the product backlog?
Our problem seems to be that items are added to the product backlog during the sprint and owners are looking for estimates so they can prioritize before the next sprint, but the developers are too busy focusing on the current sprint. This leads us to have a dev manager do the product backlog estimation.

Any suggestions?

Should past sprints be considered when planning current sprints?

As of late I have heard varying answers to the question "Should past sprints backlog effort estimates be considered when planning current sprints?". For example, lets say a team is using the Fibonacci sequence to estimate their backlog items. An item is estimated to be a "1". The sprint is completed and we go into planning for sprint two. Should last sprints backlog item estimated at "1" be considered as we estimate sprint two's backlog items? Another way of asking this question might be... When using relative estimation, should only those items being considered for your current sprint be estimated relative to each other or to all backlog items for the project? I personally am leaning towards estimating relative to what is being considered for the current sprint, seeing some value in being able to look back and see that the complexity of what is considered a "1" at the end of a project is much more complex then what was considered to be a "1" at beginning of the project. I am very interested to hear some other opinions or clarifications on the matter.

Hi all,

In my company we are implementing Scrum but it has been a bit tough since we do not fully understand the Scrum way. In fact... we are a bit desesperated :-(

We need help in basic topics regarding stories and tasks...

1) User story split up into 4 tasks. At the end of the sprint, only 3 tasks were finished... and one task were not even started... What should we do in this situation? Maybe we can move the whole story to the next sprint?? or duplicate the story with only one task???

2) User story split up into 4 tasks. At the end of the sprint... the story was not finished... and the problem was that one task that was estimated in 8 hours... had 4 hours left at the end of the sprint... buffffff..... what to do here????????

Thanks in advance for your help

Or is it hopeless and should I consider whether to clarify my role here as either scrummaster or manager, but not both? (Can you tell I'm nervous about that?)
